How Heavy Should Your Shaft Be for Your Swing Speed?

Driver shaft weight runs from about 45 grams at 70 mph to about 80 grams at 110, and your transition moves it five grams either way. Iron shafts sit 40 to 60 grams heavier than the driver for the same golfer. A light shaft with a hard transition is the most common cause of a two-way miss, and no amount of flex adjustment fixes it.

Why weight matters more than flex

Flex describes how much a shaft bends. Weight describes how much there is of it. Those sound like they should matter equally, and they do not, for a reason worth understanding.

You feel weight continuously. From the moment you take the club back to the moment you finish, the mass of the shaft is telling you where the clubhead is. That feedback is what lets you square the face without thinking about it. Flex, by contrast, only really expresses itself in the last fraction of the downswing.

Take away enough weight and you take away the feedback. The club becomes something you have to steer consciously, and conscious steering under pressure produces misses in both directions — which is the signature of a shaft that is too light rather than too soft.

There is a second reason weight deserves priority: it is comparable across manufacturers. A 60-gram shaft weighs 60 grams whatever the badge on it says. Flex is not standardised at all , so a stiff from one brand can measure softer than a regular from another. If you are going to be fitted for exactly one property, weight is the one that transfers.

The pattern is straightforward: faster swings need more mass to stay in control of, slower swings need less in order to generate speed at all. What is not straightforward is that the marketing runs entirely in one direction. Almost every stock shaft trend of the last fifteen years has been toward lighter, because lighter demonstrates well on a launch monitor in a shop and poorly on a golf course in a crosswind.

What the weight is actually doing

  • Lighter buys clubhead speed — genuinely, but modestly. Ten grams off a driver shaft is worth roughly one to three mph for most golfers, which is five to fifteen yards at best.
  • Heavier buys face control. More mass in the shaft slows the rate at which the face rotates through impact, which narrows dispersion.
  • Heavier tends to lower launch and spin slightly, because it slows the tip. That can be a gain or a loss depending on where your launch conditions currently sit.

The trade is only worth taking in one direction: buy the extra speed from a lighter shaft if your dispersion does not widen. If it does, you have traded five yards of average distance for twenty yards of average miss, which is a bad trade on every hole with trouble on both sides.

Iron shaft weight, and steel against graphite

Iron shafts should be heavier than your driver shaft, typically by 40 to 60 grams. Irons are shorter, the swing is more controlled, and the job of the club is accuracy rather than speed.

The steel-or-graphite question is really a launch question, and the answer depends almost entirely on where your speed sits.

Below about 80 mph of driver speed: graphite

There is no launch advantage left in steel at this speed. A 120-gram steel shaft simply cannot be moved fast enough to launch a mid-iron high enough to hold a green. Graphite in the 50 to 75 gram range gives you height and carry that steel will not, and the modern generation of graphite iron shafts is nothing like the whippy versions that gave the category a bad name.

Above about 92 mph: steel

At this speed you generate plenty of launch on your own, and what you want from the shaft is dispersion control. Steel gives it. Graphite at this speed is a comfort decision — a legitimate one if your hands, wrists or elbows need the vibration damping, but it is not a distance decision.

Between 80 and 92: a genuine choice

This is the overlap, and either works. Lightweight steel in the 95 to 110 gram range is the most popular answer and a sound one. Decide on feel, and on whether you want the damping.

Weight progression matters as much as weight

Whatever you choose, the progression through the set should be smooth. A large jump between two adjacent clubs — a graphite-shafted long iron next to a steel-shafted mid iron, say — shows up as a strike inconsistency at exactly that point in the bag. If you mix, keep the step small and expect to spend range time on the transition club.

The transition correction

Everything above assumes a moderate transition. The correction for tempo is five grams in either direction, and it is not a rounding adjustment — it is often the difference between a shaft that works and one that does not.

  • Aggressive transition: five grams heavier. If you start the club down before the backswing has finished, you are asking more of the shaft than your speed implies. Extra mass gives you something to load against.
  • Smooth transition: five grams lighter. A gradual change of direction does not need the mass to feel the head, so you can buy speed without losing the face.

The same correction applies to flex. If both are shifted the same way you are describing a genuinely different shaft — not a stiff 60 gram but a stiff 65, and that is a different club to hit.

What too light looks like

The tell is a two-way miss with no obvious pattern. Some left, some right, on similar-feeling swings. Golfers almost always read this as a swing fault, and it is one of the few equipment problems that genuinely masquerades as one.

The other signs:

  • The club feels like it disappears at the top — you cannot feel where the head is.
  • Your worst rounds are windy ones, disproportionately.
  • You swing harder without the ball going further.
  • You hit it better when tired, because you stop trying to hit it hard.

That last one is diagnostic. If your best drives come when you are too tired to swing hard, the club is asking you to steer it and you steer it better when you are not trying.

Check the strike before you change anything
